Independent family brewers Hall & Woodhouse were looking to streamline the process for the purchase and invoicing of supplies throughout their 68 managed outlets in the South.

The need to control the cost of centralised purchasing, as well as automating data interrogation and invoicing, led the company to welcome the e-commerce solution being presented to them by Freshnet Systems Limited three years ago. Such has been the level of success following installation that Hall & Woodhouse have renewed and extended their contract for a further 3 years.

The History

Historically, Hall & Woodhouse was handling both the paperwork and the invoicing for its entire estate, numbering some 270 outlets, through their Head Office. As each pub buys its supplies from local suppliers 150,000 invoices were being generated annually which were then processed by hand. This not only made it difficult to control costs but also gave rise to unnecessary administrative overheads. Three years ago Freshnet Systems Limited approached Hall & Woodhouse regarding an online purchase and invoicing system they were in the process of developing. Peter Ellis, Project Development Manager (Retired) at Hall & Woodhouse commented, "After evaluating a number of options, we found that Freshnet was the only true alternative to central purchasing and distribution.

The company has extensive experience of the industry, as well as an acute market understanding - a unique set of skills that gave us the confidence to work with them." His confidence was well placed. As a result of Freshnet consistently delivering on its promises, the contract has now been extended to include all goods ordered by each managed outlet.

Centralised system - Local Suppliers
For an organisation such as Hall & Woodhouse, central control over purchasing is a necessary process. At the same time, utilising local suppliers allows outlets to maintain existing relationships as well as ensuring speedy delivery. By using Freshnet, processing orders, co-ordinating deliveries and managing the supply chain for all supplies has become an automatic, flexible and centrally managed way of doing business - whilst still allowing outlets to use local suppliers that are on the system but restricting products ordered to a pre-determined list.
Standardised Pricing
With Freshnet all produce prices are monitored and standardised on a weekly basis, so registered wholesalers are obliged to sell at the same or lesser prices. What's more, the customer is able to view prices at the point of order and make comparisons with other registered wholesalers.

Eddee continues, "Previously, chefs tended to place orders by telephone or fax without having any real detail on current market prices. It would only be when an invoice came in that you had a complete picture of the costs, which made budgeting difficult. With Freshnet, all prices are listed alongside the product and we get notified if any particular goods have dramatically risen in price, with alternatives given. This gives us more control on costs and we don't get any nasty surprises when the invoices come in!"

Reduced administration, plus easy to manage historical records
By manually processing and archiving paper-based invoices, Hall & Woodhouse staff had been spending a great deal of time on administration. The automation facilitated by Freshnet means that these tasks are no longer a burden to staff, who can instead concentrate on other tasks.

"We have, through natural wastage, reduced our administrative team from 5 to 3 members who also now have the capacity to absorb other tasks," comments Martin Scott, Finance Director. "Our managed outlets generate 100k invoices annually with 50% currently being processed via the Freshnet System, but by the end of 2005 we intend to increase that to 90%. The direct cost saving per invoice is nearly 70% which is dramatic and does not account for savings on postage and filing space."

Simple Data Interrogation
Freshnet allows buying patterns to be assessed from both a management and outlet perspective within the food trade. Management can readily access the system to see what is currently being purchased throughout the company, as well as drilling down to look at weekly spend, percentage of overall cost spent on certain items and so on.

Eddee continues, "This data interrogation is incredibly helpful as it allows us to analyse our purchasing activity in real time and to the penny, rather than having to wait until month end. This enables Hall & Woodhouse to negotiate directly with our suppliers with a complete and accurate picture, rather than having to rely on the supplier to provide the data."

From the outlet perspective, there is a historical record of all products that have been bought. This can assist in the stock taking process as well as providing visibility as to what goods have proven popular previously. This can be particularly useful at certain times, such as Christmas, as they can track quantities that were ordered in previous years and what particular items proved to be successful.

The Halfway Inn
Hall & Woodhouse owned pub The Halfway Inn has been using the Freshnet System for 3 years now. Manager Claire Darroll-Brough reflects on the changes it has brought to their ordering processes. "I had never used a computer before, so when I was first told about the Freshnet I was a little dubious! After initial training, the team at Freshnet Systems told me to play about with Freshnet to get myself used to every scenario. I took this literally and spent a long time exploring all the features and occasionally getting myself well and truly stuck! However the Freshnet Systems team were at hand at all times to help me, as well as being very patient with all my questions."

Prior to using Freshnet, Claire would order all her fresh produce via telephone from a number of suppliers. "I used to call round each of my suppliers and get costs for the specific goods I wanted to order. I'd then compare all the costs and order from those wholesalers with the best price offerings. Having full visibility of prices for all goods on Freshnet is of particular benefit, as the comparisons are there for you on screen. I am very involved with the food side of the business and we change our menus on a daily basis. Freshnet allows us to view prices and special offers, so we can base our menus around what fresh produce is the right quality at the right price. It has made me very conscious of price fluctuations, which you tend not to notice when ordering via phone."

Training
All outlets are given a PC terminal in order to use Freshnet and receive full training on the entire system. However, there is also a Freshnet Systems helpline for those who may require ongoing assistance.

"The general acceptance of Freshnet has been high, particularly when the pub manager realises he can order what is needed when it's needed at the touch of a button." reflects Eddee. "The training gave us an opportunity to prove to everyone what a difference Freshnet would make to the entire purchasing process, as well as the cost saving implications everyone would experience." Martin adds "It's a simple way of processing an order and has taken the pressure off to order at times to suit the supplier because they can order at the end of the day when they know what they need, rather than guessing."
